From Technician to Supervisor to Fleet Manager: Why Soft Skills Make or Break a Fleet Career

One of the biggest compliments you can give a technician is promoting them into a leadership role. Unfortunately, it can also be one of the biggest mistakes you make.

Not because they aren't capable. Not because they didn't earn it. But because fixing vehicles and leading people require two very different skill sets, and we often treat them like they're the same thing.

I've seen it happen over and over again. A technician becomes the go-to person in the shop. They're dependable, they solve problems, and they've earned the respect of the team. When a supervisor position opens, the decision seems obvious.

A few months later, they're frustrated.

The technicians they used to work alongside are now pushing back. Difficult conversations are being avoided. Priorities seem to change every hour. Instead of spending their day solving mechanical problems, they're spending it solving people problems.

Nobody prepared them for that.

Marc Canton talked about this recently on the Fleet Success Show, and it really resonated with me. No matter where he goes or what type of fleet he's working with, he sees the same pattern. We reward technical excellence with leadership opportunities, but we rarely invest in teaching leadership before someone needs it.

We assume they'll figure it out. Sometimes they do. A lot of times, they struggle.

The reality is that every promotion in a fleet organization requires someone to develop an entirely new set of skills. As a technician, you're responsible for the work in your bay. As a supervisor, you're responsible for helping everyone else succeed. If you move into a fleet manager role, the job changes again. Now you're thinking about budgets, replacement planning, customer relationships, data, and communicating with people who have never turned a wrench.

Every step up the ladder requires learning something new.

This Isn't Just a Fleet Problem

The research tells the same story. Gallup found that only about 44% of managers have received formal management training. Think about that for a minute. More than half of the people leading teams are learning how to lead while they're already doing the job.

Other leadership studies paint an even tougher picture. Around 60% of new managers underperform or struggle during their first two years, and nearly three-quarters say they never received formal leadership training before stepping into the role.

What stands out to me isn't that people struggle. It's that most of them want the training. More than 70% of frontline managers say they wish they had more leadership development.

The desire is there. The investment often isn't.

Leadership Is a Skill, Not a Reward

I think this is where we sometimes get ourselves into trouble. Being your best technician should absolutely be recognized, but being your best technician doesn't automatically mean you're ready to lead people. Those are separate conversations.

One recognizes technical mastery. The other evaluates leadership readiness. Both matter, but they aren't the same thing.

One of the best things an organization can do is start developing leadership skills before someone is expected to use them. Don't wait until the first difficult employee conversation. Don't wait until morale starts slipping. Don't wait until someone is wondering whether they made a mistake accepting the promotion.

Leadership development works best when it's proactive, not reactive.

It's Okay to Say "Not Yet"

This might be the hardest conversation for organizations to have. Sometimes someone is ready. Sometimes they need a little more time.

"Not yet" isn't a rejection. It's a development plan.

I've seen organizations feel pressured to fill an opening because the best technician is available. But promoting someone before they're ready doesn't just make their job harder. It affects everyone around them. The technicians lose confidence, the new supervisor loses confidence, and the organization ends up wondering why a great employee suddenly seems to be struggling.

Maybe the problem wasn't the person. Maybe the problem was expecting them to learn leadership through trial and error.

Today's Fleet Leaders Need More Than Technical Knowledge

Leading a fleet today is more complicated than it was even ten years ago. We're managing technician shortages, aging assets, tighter budgets, increasing expectations from customers, and more performance data than ever before.

That means leadership matters just as much as technical expertise.

When supervisors aren't equipped to lead, you eventually see it everywhere else. You see it in technician turnover. You see it in communication. You see it in preventive maintenance compliance. You see it in downtime.

Leadership has a way of showing up in your KPIs, even if leadership wasn't the metric you were measuring.

The Bottom Line

If one of your technicians just accepted a supervisory role, celebrate it. They've earned that opportunity.

Then ask yourself one simple question. What are we doing to help them succeed now?

Not six months from now. Not after they've had their first difficult employee issue. Now.

Because the skills that made them successful in the shop aren't the same skills that will help them build a strong team. The good news is those skills can be learned.

But they won't be learned by accident.

If we want stronger fleet leaders tomorrow, we have to start developing them today.
